AlixPartners case interview: how to prepare (2026)

Former operators are in the room, and a plan that could not be executed dies the moment they ask which function, by when, and at what cost. Here is how to answer at that level.

What makes the AlixPartners case interview different?

The client is already in trouble. Most case prep trains you on healthy companies making optional decisions. AlixPartners cases usually start after something has broken, which changes the correct structure: you sequence by urgency, not by size of prize.

Operators are in the room. The firm describes its people as real industry experts and former operators. That shows up as impatience with answers nobody could execute. "Cut headcount fifteen percent" invites "in which function, by when, and what does the severance cost you this quarter."

You drive. By most accounts the case is candidate-led, so the silence after the prompt belongs to you. The risk here is not being pulled off your plan, it is not having one.

How does the AlixPartners interview process work?

AlixPartners is unusually open about its own funnel. Its careers site names five stages, and that published list is the version to plan around.

Prep sites compress this into three rounds. The five-stage version plans better, because the assessment and the cases can be separate events.

What does a restructuring case actually ask you to do?

It asks you to keep the company alive first and improve it second. That single reordering is what most candidates get wrong, and it is the fastest way to sound like you understand the work.

Liquidity before anything else.Cash divided by weekly burn gives you runway, and runway tells you which levers are eligible. A store-network redesign that pays back in eighteen months is irrelevant to a company with five weeks of cash. Ask for the cash position and the burn rate first.

The 13-week cash flow.This is the standard restructuring instrument, and AlixPartners publishes that managing liquidity through a 13-week cash flow model is a key focus of its turnaround work. Thirteen weeks is one quarter at weekly granularity: long enough to see the cliff, short enough to stay credible, because it is built from actual receipts and disbursements rather than accrual accounting. If you can say out loud why a weekly cash forecast and a monthly P&L can tell opposite stories, you are ahead of most candidates.

Cost takeout, sorted by what lands inside the window.Separate cash costs from accounting costs, and variable from fixed. Slowing inventory receipts moves cash in weeks. Closing sites moves cash in quarters and usually costs cash first. Name the bucket when you propose the lever.

Working capital, the underrated pool.Inventory days, receivable days, payable days. Often the largest block of accessible cash in a distressed business, and the one candidates trained on strategy cases skip.

Only then, the structural answer.Footprint, portfolio, refinancing, and the harder legal routes come second, not first.

A candidate who opens with "let me split revenue and cost" is running a profitability case. A candidate who opens with "how many weeks of cash do we have, and who has to be paid inside that window" is running a restructuring case.

What does an AlixPartners case sound like?

InterviewerThe client is a regional specialty retailer with 180 stores. Revenue is down nine percent, the revolver is drawn to the limit, and the lender wants a plan in three weeks. Where do you start?
CandidateI want to sequence by urgency rather than by size. First, liquidity: how many weeks of cash we have at the current burn. Second, the cash levers that land inside that window. Third, the structural fixes, which take longer than we may have. Could I start with the cash position and weekly burn?
InterviewerYou have 6 million dollars in cash and you are burning 1.5 million dollars a week. What does that tell you?
CandidateFour weeks of runway, which is barely the planning window itself. So nothing structural saves this business in time. The near-term answer has to be cash levers: slow inventory receipts, extend payables where the supplier relationship survives it, and discount slow-moving stock into cash.
InterviewerDiscounting hurts margin. Why would you do that?
CandidateBecause at four weeks of runway, margin is the wrong objective. Selling inventory at a loss still extends runway, and runway buys the time to fix margin at all. I would size it first. If slow-moving stock is 20 million dollars at cost and we clear a quarter at half price, that is about 2.5 million dollars, roughly another week and a half.

Which case types does AlixPartners run?

  • Distressed profitability. The most common opener. "EBITDA fell from 40 million dollars to 10 million dollars in two years. Find it." The bridge comes before the diagnosis.
  • Liquidity and cash crisis. Runway, burn, covenant pressure, and which levers fit inside the window.
  • Cost takeout. Fixed versus variable, function by function, with a timeline attached to every number.
  • Operational turnaround. Throughput, yield, footprint, procurement. Prep sources cite automotive, industrials, retail, and healthcare as recurring settings.
  • Working capital. Inventory, receivables, payables. Rare at strategy firms, common here.
  • Private equity portfolio situations. Value creation inside an owned asset, closer to an operating diligence than a market study.

Market entry and growth appear, but by most accounts they are the exception. If your structuring still leans on memorized frameworks, read why memorized frameworks fail first.

What math does AlixPartners expect?

Cash math, out loud, without a calculator. The arithmetic is not hard. The failure is picking the wrong calculation.

Three should be automatic: the EBITDA bridge, which splits a profit decline into volume, price, variable cost, and fixed cost, burn and runway, and the fixed versus variable split of a cost base, because it decides what actually falls when volume falls.

One example of the level. "Cash is 12 million dollars, weekly burn is 2 million dollars, and a 5 million dollar debt payment lands in week four. How long do you have?" The lazy answer is six weeks. The right answer is that you break in week four, because by then you have burned 8 million dollars, leaving 4 million against a 5 million dollar payment.

What does a strong AlixPartners answer sound like?

Same prompt, two answers. The interviewer says: "EBITDA fell from 40 million dollars to 10 million dollars in two years. Where did it go?"

A weak answer gestures at categories:

Weak answerProbably costs went up. It could be raw materials, or labor, or maybe they lost some volume. I would look at all of those and see which is biggest.

A strong answer bridges before it diagnoses:

Strong answerI want to bridge the 30 million dollars before I diagnose it. It has to come out of four buckets: volume, price, variable cost per unit, and fixed cost. I would size each one, because the answer changes completely depending on which dominates. If it is volume, this is a demand problem and cost cutting only buys time. If it is variable cost per unit, it is sourcing or yield. If it is fixed cost, someone added overhead against a shrinking base. Could I get volume and average price for both years?

The strong answer commits to a calculation, says what each outcome would mean, and asks for one specific data set. That is what operators reward.

What do AlixPartners interviewers score?

The firm publishes what it looks for in people, and prep sources agree on what it looks for in cases.

AlixPartners names four traits on its hiring page: entrepreneurial, meaning you generate ideas rather than wait for direction, self-starter, analytical, described as sound reasoning backed by data, and collaborative. Read those as scoring criteria, not marketing copy.

In the case, expect weight on structure that sequences by urgency, quantitative accuracy under time pressure, prioritization, judgment about what is implementable and how fast, and composure. The unofficial version of the bar that circulates among candidates is whether the firm would trust you in a room with a distressed CEO in your first month.

How should you practice for AlixPartners?

What happens after the final round?

Expect the recruiter to be your channel, and expect a longer process than at a strategy firm. Most accounts put application to offer at roughly two to three months, and aggregate Glassdoor data pointed to a median in that range as of our August 2026 check. Offices differ, so your recruiter's dates are the real ones.
